The original production was excellent, and has never been excelled. The show works best when cast with young people - that's how it's written. Also, the graduation opening sets up exactly who this group of people is singing the transitions, observing and commenting on Frank's behavior. I have no idea who they're supposed to be in any of the subsequent productions - the seem like stalkers, admonishing him (and singing lyrics like "Why make it tough by getting grumpy," which does not sound like adults). The design of the original production was unfortunate, and some of the tweaks to the book are improvements, but your question is not naive at all. The material has always been fine, as you note.
